Managers and founders in 10-50 person companies who have started using AI tools and need evidence of business impact
Prerequisites
Participants should have at least one AI tool or workflow already in use and basic familiarity with spreadsheets

What it covers

A focused half-day to full-day workshop that teaches SME managers how to define, collect, and interpret meaningful AI impact metrics — time saved per workflow, error rate reduction, revenue attribution, and team NPS. Participants build a lightweight measurement dashboard tailored to their own company context. The format combines short concept sessions with hands-on exercises using real operational data participants bring on the day. By the end, attendees can distinguish signal from vanity metrics and make confident go/no-go decisions on AI investments.

What you'll be able to do

  • Define 3-5 business-level KPIs that directly reflect AI impact in your specific workflows
  • Run a before/after time-tracking exercise for any AI-assisted process and calculate hourly savings
  • Build a one-page measurement dashboard using a spreadsheet template provided during the workshop
  • Identify and discard at least three vanity metrics commonly reported in AI rollouts
  • Set a 90-day review cadence with clear go/no-go thresholds for AI investment decisions

Topics covered

  • Defining impact: what to measure and why at SME scale
  • Time-saved tracking per workflow (before/after methodology)
  • Error rate and quality metrics in AI-assisted processes
  • Attributing revenue or cost savings to AI initiatives
  • Team adoption and NPS as leading indicators
  • Avoiding vanity metrics: views, model accuracy out of context
  • Building a one-page measurement dashboard
  • Setting realistic benchmarks and review cadences

Delivery

Delivered in-person or remotely via video call with a shared workspace. Participants are asked to bring one real AI workflow and its current operational data (even rough figures). Hands-on exercises account for roughly 60% of session time. Materials include a measurement canvas, a spreadsheet dashboard template, and a reference card on benchmark ranges for common SME metrics. A follow-up 30-minute check-in call at 30 days is recommended to review first real data.

What makes it work

  • Capturing a baseline for at least one workflow before or immediately after AI deployment
  • Assigning one owner per metric who is responsible for data collection each month
  • Keeping the dashboard to a single page reviewed in a recurring team meeting
  • Tying at least one metric directly to a budget or headcount decision to maintain leadership interest

Common mistakes

  • Reporting model accuracy or API call volume instead of business outcomes like time saved or revenue retained
  • Measuring too many metrics at once without a clear decision trigger, leading to dashboard paralysis
  • Skipping a baseline measurement before AI deployment, making before/after comparison impossible
  • Attributing all productivity gains to AI without controlling for other concurrent changes

When NOT to take this

This workshop is not suitable for companies that have not yet deployed any AI tool — without a live workflow to measure, the exercises produce hypothetical outputs that rarely translate into action after the session.
